I aim for what’s sustainable, which usually means the team is at about 80 percent utilization. That gives us some buffer for unexpected interruptions.

I also look at the prioritized backlog. I bring stories to sprint planning in priority order. The team picks what they can commit to, starting from the top. We don’t artificially force a certain number of points. We pack the sprint with the highest-value work that fits the team’s capacity.”

I find that sprint goals are powerful because they give the team a north star. When unexpected issues come up, they can ask: does this serve the sprint goal? If it does, we address it. If it doesn’t, we defer it. Without a clear goal, every interruption feels equally valid.

A sprint goal also provides accountability. At the end of the sprint, we can ask: did we achieve the goal? It’s not a pass/fail. I update the roadmap quarterly. We review what we learned, what changed in the market, what new customer feedback came in, and we adjust. I communicate changes clearly and explain the reasoning.

For example, I won’t say: ‘We need to do a refactoring.’ I’ll say: ‘Our development velocity has plateaued because the codebase is becoming harder to maintain. If we don’t address this, we’ll miss our roadmap targets in six months. We can invest 15 percent of engineering capacity over the next two sprints to prevent that.’

I always lead with the business impact, then explain the product/technical approach. I quantify when I can. I’m transparent about uncertainty and trade-offs.

I also give leadership options when possible. ‘We can ship faster if we cut this feature. We can ship with more features if we accept a later timeline. We can do both, but we’ll need more resources.’ That gives them agency in the decision.”

Questions to Ask the Interviewer

A product owner interview should include your own questions about the role and the company:

How is product strategy set? Do product owners have autonomy in their domain or is strategy set by leadership? What’s the relationship between product and engineering? Do you have a healthy culture of pushback and debate, or does product’s word become law? How are product decisions measured? What happens when a product initiative doesn’t hit its targets?

How much of the product owner’s time is spent in meetings versus deep work? How many sprints ahead do you plan? Are you customer-facing? What tools do you use for roadmap management and communication?

These questions show that you’re thinking seriously about whether this is a place where you can do good product work.

How to Prepare for a Product Owner Interview

Preparation for a product owner role requires strategic thinking and honest self-reflection. Study the company’s product deeply. If they’re a SaaS company, use the product as a customer. Notice what works well and what’s clunky. Read their pricing page, their roadmap if public, their user forums. Understand what problem they solve and how they position themselves against competitors.

Prepare specific examples from your experience. For each key responsibility of a product owner, have a story that shows you’ve done it well. Use the STAR format. Know what metrics improved as a result of your work.

Research the company’s product metrics. If they’re public, find growth rates, retention, customer acquisition cost. If they’re private, read news articles and customer reviews. Come prepared to discuss how you’d move their needle.

Understand agile and Scrum terminology. You don’t have to be dogmatic about it, but you should be fluent. Interviewers will use terms like velocity, user story, backlog refinement, and they’ll expect you to understand what they mean.
